Humidity, heat, cold, storage conditions, and transportation can all affect millwork. Kyle recalls a project that was shipped to Phoenix and left inside a trailer for two weeks during the summer.

“When they pulled it out, all the edging had fallen off,” he says. “It just flat-out fell off.”

The intense heat had affected the adhesive. Experiences like this help manufacturers determine which glues, materials, finishes, and construction methods are suitable for different environments.

Maintaining consistency therefore involves more than copying the same design. The finished product must also survive shipping, storage, installation, and long-term use.

How Does CNC Technology Create Consistent Fixtures?

AF Johnson Millwork Company uses a CNC router for approximately 95% of its cutting. Once the team develops a finished product that meets the customer’s expectations, the programmed design can be repeated across the entire production run.

Traditional cutting methods involve moving large sheets across a table saw. Even experienced craftspeople may introduce small variations because the material can shift while being handled.

With a CNC router, the sheet remains stationary while the cutting head moves across it. According to Kyle, the process becomes “way cleaner” and “way tighter” because it reduces the inconsistencies associated with manually guiding large materials.

CNC technology does not replace skilled craftspeople. Instead, it gives them accurate, repeatable components that can be assembled and finished according to the same specifications.

How Does Material Selection Affect Consistency?

Machines can repeat the same cut, but natural materials are never completely identical. Hardwood can vary in grain, color, knots, straightness, and stability. A board may be cut accurately and still twist or change shape later.

AF Johnson Millwork Company inspects materials before production begins. If a project requires 50 matching pieces, the company may order 70 or 80 to find enough materials with a similar appearance and quality.

Boards that are overly grainy, twisted, heavily knotted, or visually inconsistent may be removed from the production run. This additional material selection helps prevent noticeable differences between fixtures.

Kyle explains that hardwood can sometimes move even after cutting: “We can make a cut and have it dead on, then come back the next day and it will have twisted itself.”

When that happens, the only reliable solution may be to remake the component.

What Quality Standards Guide Production?

Many commercial millwork specifications are based on standards established by the Architectural Woodwork Institute, commonly known as AWI.

Architects and designers can specify the required quality level for a project. These standards may influence the materials, tolerances, adhesives, fasteners, and assembly methods used during production.

As Kyle explains, “Everybody should be on the same rulebook” across the industry. The manufacturer’s responsibility is to prove that it can consistently build according to or beyond those requirements.

For national retailers, documented standards help ensure that fixtures produced at different times still meet the same expectations.

How Is Millwork Protected During Shipping?

A fixture is not successfully completed until it arrives at the installation site without damage.

AF Johnson Millwork Company overpackages its products and protects the corners and tops, which are often the areas most vulnerable to impact. Whenever possible, the company prefers dedicated truck shipping over less-than-truckload, or LTL, transportation.

A dedicated truck gives the manufacturer greater control over the shipment. With LTL shipping, fixtures may share space with unrelated freight and undergo additional loading, unloading, or repositioning.

For delicate or valuable projects, the company may build a complete protective crate. Crating costs more, but it reduces the risk of damage and the need for expensive replacements.

What Separates a Production Shop From a One-Off Builder?

Creating one exceptional piece and producing 500 identical pieces require different skills.

Kyle describes many one-of-one builders as “true artists” who create remarkable custom work. However, large retail rollouts also require scheduling, documentation, purchasing, workforce planning, and production management.

If 50 fixtures must ship within two months, the manufacturer must work backward from the deadline. The team determines how many units must be produced each day while allowing time for inspection, finishing, packaging, shipping, and possible remakes.

Retailers often have firm opening dates. Missing a delivery deadline can delay installation and prevent a location from serving customers. For that reason, production planning is just as important as craftsmanship.

How Does AF Johnson Millwork Company Handle Unexpected Problems?

Kyle shared an example involving a large convention display created for a nationally recognized company. The project took about a month to build and required a large truck for delivery.

The customer later reported that the shipment had not arrived. Unable to locate it, AF Johnson Millwork Company rebuilt the entire project in approximately one week and delivered the replacement before the deadline.

Two weeks later, the original shipment was found at the location.

Doing great, Mike. Good to see you again.

Mike Downer:
Good to see you too. We were talking about this, and this should be kind of a fun episode. This is the one where we get to talk about some fun stuff: how does AF Johnson maintain quality in retail rollouts?

So, the main question I have for you, Kyle, is how do you maintain a tight tolerance across hundreds of identical fixtures?

Kyle Greenfield:
That is a good question, Mike. A lot of it has to do with the really cool toys that we have talked about before, mainly the CNC router. We program everything in and use that to do probably 95% of our cutting.

Once we come up with the end product that the customer is happy with and excited about, we can hit repeat over and over, as many times as we need. Then it really comes down to the consistency of the wood product we are using, or whatever material it is, and most of those materials have very tight tolerances.

Mike Downer:
Yeah. When you are talking about making a lot of things over and over, what makes large retail rollouts so challenging, even though hundreds of locations need identical fixtures and millwork?

Kyle Greenfield:
The biggest challenge is that a lot of those retail places want the exact same experience from coast to coast, and that makes sense. However, the conditions are not the same from coast to coast.

Depending on the humidity, the environment, how hot it is, how cold it is, all of those things are going to greatly affect the product. Then there is also shipping. We are located in the middle of the United States. Sometimes that is good, and sometimes it is not so good, depending on what happens to the product en route.

Mike Downer:
Yeah, that makes sense. When you are talking about conditions, even though one type of wood may handle humidity better or dry heat better, like Arizona compared to Mississippi, trying to make all of that look consistent is probably a challenge.

Kyle Greenfield:
Yeah, it is crazy. This time of year, we even have to take into account what type of glues and things like that we use.

We had a job a few years ago that shipped to Phoenix, and they were not quite ready for it. They let it sit in a trailer in Phoenix for two weeks in the middle of summer. When they pulled it out, all the edging had fallen off. It just flat-out fell off.

Mike Downer:
Glue melts.

Kyle Greenfield:
Exactly. Exactly.

Mike Downer:
Let me ask you: how did CNC technology eliminate some of the inconsistencies that come with hand-cutting components?

Kyle Greenfield:
No matter how good we are with our hands, if you are taking a giant 10-foot by 5-foot-wide sheet and running it along a table saw, it is going to move slightly. It is just really hard to keep straight.

When we set that sheet on the CNC, the cutting head is moving as opposed to the sheet itself. The sheet is stationary and just waiting for the cutting instrument to come by. It becomes way cleaner, way tighter, and it does not have the same human error involved.

Mike Downer:
That makes sense. What does CNC stand for?

Kyle Greenfield:
That is a great question. The full machine is a CNC router. A lot of people just call it a router, but I should probably brush up on that. I know I have been told before, Mike, but I just do not remember.

Mike Downer:
No big deal. I was just curious because I know nothing about it. I know that when I am cutting anything on any kind of saw that I have at my house, because I have very standard home equipment, there is zero consistency.

Kyle Greenfield:
It is really hard to do, is it not? Even for the people who do it every single day in our plant, it is really hard when you have the human element involved. That is why we try our best to take that out.

Mike Downer:
Yeah, that makes complete sense. What quality control processes does AF Johnson use for material selection through final inspection?

Kyle Greenfield:
A lot of times, the specifications are going to come from AWI, which is kind of the governing body, if you will, for a lot of wood products. Coming from a designer or architect, they are going to specify what level of AWI is required, all the way up to their top tiers.

The wood products, especially when it is some type of pressed board, are going to be manufactured based on their tolerances. Then when it gets to us, how tight the cuts are going to be, what types of glue we can use to put it together, dowel screws, and things like that are all set in those standards.

Everybody should be on the same rulebook, if you will, across the country. Then it is just a matter of making sure that you can build to those standards. Some shops can far exceed them, and some shops probably struggle with them a little bit. We are proud that we can maintain exceedingly high standards and never really have a problem with that.

Mike Downer:
That is awesome. What is the difference between standard manufacturing tolerances and the tolerances required for a retail-perfect rollout?

Kyle Greenfield:
Retailers want everything to be exactly the same, as we talked about earlier. They want to duplicate the experience for their customers in every location. They want it as close to identical as possible from coast to coast.

When you walk into it, you understand it, you feel it, and it feels comfortable. It feels like you have been there before. Our job is to make sure that we can build that point-of-sale item, or whatever we are building for them, to look exactly the same no matter which location it is going to.

Mike Downer:
In discussing this, I know that going coast to coast and working with multiple locations can be a challenge. How do you maintain material consistency across large production runs in multiple locations?

Kyle Greenfield:
A lot of that has to do with inspecting it before we even start building it. Especially when we are using hardwoods, they are just going to naturally vary.

A lot of times, we have to bring in a lot more than we plan on using. If we are going to do a run of 50, we might have to bring in 70 or 80 pieces or sheets to get enough that are consistent, the same, and match enough so they all look the same.

Otherwise, you could have a couple of pieces that are twisted, overly grainy, or have too many knots in them. It is just going to look too far off or cause too many problems down the line.

Especially with real hardwoods, we can make a cut and have it dead on, then come back the next day and it will have twisted itself. There is just not much you can do.

Mike Downer:
So then you just remake it and start again.

Kyle Greenfield:
Start again. Yes, sir. Yes, sir.

Mike Downer:
I know that you are rolling out large productions for lots of different companies. What logistics and shipping strategies help prevent damage during nationwide retail installation?

Kyle Greenfield:
We like to make sure that we overpackage. We have to protect the corners and tops on everything because they are going to take the most abuse possible.

If we can, we are not going to ship anything on an LTL carrier, which is a less-than-truckload carrier. We prefer to get the size where we can have a dedicated truck, but that is not always possible.

When it is a dedicated truck, we know exactly what is in it, and the chance of it getting smashed into is a little bit less. When it is less-than-truckload shipping, we cannot control what is going to be on that truck. The shipper does.

We have had a lot more instances with that. If we are really worried about it, we are going to build a big old crate around whatever we are shipping. There is a little bit more cost to it, but we can guarantee what the contents are going to be like when they arrive at the location.

Mike Downer:
With all your years of experience, I am sure that, when possible, using the same shippers that you know do a good job for you is important as well.

Kyle Greenfield:
Absolutely. Absolutely. It is a very important thing too.

Mike Downer:
What separates a shop that can build one great piece from a shop that can produce 500 identical pieces?

Kyle Greenfield:
A lot of times, that is more about understanding production and scheduling. Some guys who create one-of-one pieces are true artists. There are some unbelievable builders who can produce one-of-one pieces, and it is true artwork, in my opinion.

They do not necessarily understand how to keep up with production. A lot of these retailers want the rollouts to happen in a reasonable amount of time, as quickly as possible, so they can do the buildouts in their different locations.

It is extremely important to them to be open on time and ready to go for their customers. For us, it is a lot of logistics and planning. If we know we have to ship 50 of something in two months, the process is working backward to know how many we have to produce today, tomorrow, and going forward in order to ship them all on time.

Mike Downer:
That makes sense because, especially when you are looking at the customer’s aspect of it, time is money.

Kyle Greenfield:
Exactly.

Mike Downer:
That makes perfect sense. We can wind this one up, and this is actually kind of your favorite time.

Could you share a retail rollout project that demonstrates the scale, precision, and coordination required for success?

Kyle Greenfield:
Sure. There was a project for a great big national company that I have a couple of NDAs on, so I cannot really share their name, but it is a big one that everybody has heard of.

This was a single one-off display piece for a big convention that they were doing. It was a big project. It took quite a while, and it took a big truckload to get it down to them.

They said it never showed up.

Mike Downer:
What?

Kyle Greenfield:
What do you mean it never showed up? It left here somehow, some way. The truck just lost everything in it during shipment.

We said, “Well, it has to be on site.” We looked and looked and could not find it. So we ended up taking what was about a month-long build and doing it in about a week. We built a whole other set of them, got it out on time, and made the deadline they had.

They were incredibly happy. Then, about two weeks later, they found the first shipment at the location. So they ended up with two sets of the product that we built on that one.

Mike Downer:
Perfect. Perfect. We will let that be the end of that story because I am sure there is a little more to it.

Kyle Greenfield:
That is why you keep going.

Mike Downer:
Yeah. Well, Kyle, thank you again. You are teaching us a lot about the retail aspect of this, what goes into it, and what you need to look for when you are looking for a millwork company.
